Two Malaysian air-conditioning technicians record the cost of a free return visit

The Customer Called Again for Free. Did You Record the Cost of Rework?

Azlan runs a small air-conditioning service team in Shah Alam. A customer paid RM180 for a routine service, and the job seemed complete. Three days later, the customer called again because the unit was still leaking.

Azlan returned without charging. He wanted to protect the customer relationship. But the second visit used fuel, two hours of labour, cleaning supplies and a replacement drain hose. Because no new invoice was issued, the cost disappeared from his sales record.

A free return visit is still a business cost

Azlan listed what the second visit actually cost:

  • Fuel and toll: RM18
  • Replacement hose and supplies: RM22
  • Two hours of technician time: RM50
  • Lost opportunity from another booking: RM80

The callback cost at least RM90 in direct expenses. When the missed booking was included, the impact reached RM170. The original RM180 service was no longer as profitable as it appeared.

Record rework even when the customer pays nothing

Azlan added a callback section to every job sheet. He recorded the original service, reason for the return, parts used, travel cost, labour time and whether the problem came from workmanship, an old component or a new customer request.

After one month, the records revealed that most callbacks involved blocked drain lines. The team changed its checklist and tested water flow before leaving each site. Free return visits began to fall.

Use mistakes to improve the business

  1. Give every return visit its own record.
  2. Link it to the original job number.
  3. Record labour, parts, travel and lost time.
  4. Separate warranty work from new customer requests.
  5. Review the common causes every month.

The goal is not to blame workers or avoid helping customers. A clear record turns rework into useful information. It shows where training, tools or checklists need improvement.

Try this for seven days

For the next seven days, record every correction, replacement or return visit, even when you charge nothing. At the end of the week, total the time and cost. Choose one repeated problem and improve the process that caused it.
